Negotiating KPIs that protect athlete wellbeing

I’m choosing between two club offers — one pegs success to 30+ one-to-ones per week with frequent travel, the other to injury-free availability and stress score trends — and I’m concerned the first set incentivizes volume over outcomes. How are you defining and negotiating performance KPIs so mental health strategies (sleep routines, readiness ratings) translate into measurable value without burning out the practitioner or the athletes?

I’d pick the injury-free/stress-trend offer and hard-cap caseloads; after a month of 30+ 1:1s on travel, our quality and sleep compliance tanked. > KPIs so mental health strategies (sleep routines, readiness ratings) translate into measurable value without burning out Agree — translate it to athlete-days available, >90% readiness response rate, and a per-coach 18 session cap; if they force volume, band it to roster and travel and count async check-ins.

@OP We solved the “incentivizes volume over outcomes” trap by writing a readiness gate into the KPI: if squad sleep or HRV drops 5% below baseline for 72 hours, 1:1 quotas pause and the KPI flips to recovery adherence (≥80% hit sleep targets and daily RPE), with travel days excluded. If they balk, ask for a 4–6 week pilot to set baselines and make the gate objective — ours passed easily.

We tied bonuses to ‘sleep routine >80%’ and a 6 travel-days/month cap; @OP add 10‑minute debrief buffer. Coach sign-off helps.

I had success switching the 1:1 KPI to a 4‑week rolling average with an “eligible athlete” filter tied to baseline sleep/HRV, so down weeks don’t punish you and recovery blocks stay intact; @OP if they push for weekly reporting, insist missed sessions due to schedule don’t count against the average — fair?
